Chapter 4: Strategy Counts

Strategy is a bigger topic than this short book can cover. I mention it here, however, because strategy is one of the fundamental steps of success. We will talk about it briefly, with the understanding that strategy is a topic worthy of its own book. In fact, two of the best books on strategy I have read are Good Strategy/Bad Strategy, by Richard Rumelt, and Strategy and the Fat Smoker, by David Maister. There is a lot of confusion as to what strategy really is, but what strategy is not is vision and goal setting (topics I will cover later).

It Starts with a Need

In graduate school one of the instructors (a business person, not a professor) told us something that I have never forgotten. He said that business was relatively simple and amounts to this: Find a need, fill the need, and collect a check. Then he added, don’t screw it up in the middle because most businesses owners do screw it up.

To me this is the heart of good strategy: finding the need and figuring out how you will meet that need. Knowing what problem you are solving and how you will solve it is strategy. Then you organize your business in such a way that it can meet the needs in the most efficient and effective manner.

According to research by Nathan Furr and Jeff Dyer in their book The Innovators Method, the most successful companies do not just offer products that are easier to use, they offer products that delight their customers. How do you delight your customers? By meeting their needs and solving their problems. The authors go on to say that you have to first deeply understand the customer’s problem, pain, or desire. They describe it as the job to be done and it comes from understanding a problem in a way that others have not, and then going beyond the customer’s expectations in providing a solution.

As Richard Rumelt says in Good Strategy/Bad Strategy, a good strategy has an essential logical structure and a set of coherent actions. He illustrates with Apple and Steve Jobs: ìIn 1997 two months from bankruptcy, Steve Jobs returned to Apple as interim CEO. Steve did the unexpected and shrunk Apple down to a more suitable size to be a niche producer in the highly competitive personal computer business.î. He cut Apple back in order for the business to survive. Steve’s strategy was to go after and address the fundamental problem of survival with a focused and coordinated set of actions. Where is Apple today?

In essence, strategy is an intentional focus and alignment of resources that delivers maximum and measurable results to meet the customers’ needs.

Success Steps

  1. What problem are you going to solve?
  2. Where is the problem located?
  3. How will you solve it?
  4. How will you organize your company in order to solve the problem?
  5. How will you add value to your customers?

Chapter 3: Mindset Matters

Mindset is the foundation of all success. It is tempting to think that skills are, but that is not what I have observed throughout my years in helping to lead companies toward greater success. What I have seen is that if your mindset is not right, success will be elusive. Like everyone, business owners often have internal stories that they are telling themselves. These stories originate in their past, yet still manage to get in the way of their success. Unfortunately, these past stories, or self-limiting beliefs, can prevent you from achieving the level of success you dream of attaining. Your limiting beliefs do not merely exist inside your own mind. They have real-world consequences, and that is why they must be addressed in order to achieve success.

During my second visit with one particular client, he went into a twenty-minute explanation as to why he had not been successful thus far and why he would not be successful moving forward. He elaborated on his past as well as his relationship with his father, and he said that he was doomed to failure. After he finished his story, I politely told him that this was complete nonsense. He looked at me with astonishment and asked why. I explained to him that it was like he was driving his car by looking in the rear-view mirror. How successful is that? I told him that he would not achieve the level of success he desired when he believed it would never happen. He was allowing his past and the mindset that had developed there to control his future. Of course we cannot change the past, but we can learn from it. In the big picture, it does not really matter where you came from, it only matters where you are and where you want to go. I love what Tony Robbins, author and success coach, says about the past: ìWhat if your past happened for you, and not to you?î

You have the freedom to let go of the past and reinvent your future. You need to learn how to thrive, not survive. If you want your business to get better, then you have to get better. If you want things to change, then you have got to change. As Dean Graziosi says in his book Millionaire Success Habits, ìWe want to be the thermostat not
the thermometer.î

How to Feed Your Mind

Our minds are not unlike our bodies: We are what we eat. If we feed our minds with negativity, we will get negativity. If we feed our minds with positive information, we will get positivity in return. Whatever we allow in is what occupies our thoughts. Our minds do not discriminate between destructive input and constructive input. Both have an effect on our physical reality.

If you continually tell yourself negative thoughts, you will start to believe those thoughts and they will have a direct effect on your actions, which will eventually get you exactly what you were thinking. The opposite is also true, of course. If you feed your mind with good thoughts and positive input, you will get positive results. Success will come to you if you are determined to be successful and you intentionally adopt a positive mindset. Because you have the power within you to change what you believe is possible, you can affect what actually becomes possible.

I personally have gone on a no-news diet. The news on TV, no matter what channel you listen to, has more negative news than positive. Steven Pinker, a Canadian-American cognitive psychologist, wrote an article for The Guardian magazine entitled ìThe Media Exaggerates Negative News. This Distortion has Consequences.î In the article he says that every day the news is filled with stories about war, terrorism, crime, pollution and a host of other negative topics. He states that even magazine covers are covered with negative topics and crises of some sort or another.

Pinker says, ìWhether or not the world really is getting worse, the nature of news will interact with the nature of cognition to make us think it is. News is about things that happen, not things that don’t happen.î He went on to say that the news can and likely will distort our view of the world, and the consequences of negative news are negative.

Reprogram Your Negative Thinking

I often tell clients if they have negative thought patterns that have been ingrained over time, they should think of the antithesis or exact opposite of that thought and start developing a mantra of saying the positive over and over until they change their belief system. A good way to do this is to write down the positive opposite of your negative belief and read it out loud every day, morning and night, in order to reprogram your subconscious mind. This sounds rather simplistic, but it actually works and gets your subconscious mind engaged in helping to change your belief system.

Fix in your mind what you want to achieve and write it down. Any idea that you write down and repeat verbally day after day will indeed program your subconscious mind to ensure you are moving in the right direction. Your state of mind often determines the story you come up with. You need a story that empowers you, not one that disempowers you.

In his book Think and Grow Rich, Napoleon Hill says, ìThe power of auto-suggestion is the agency of central thought through which an individual may voluntarily feed his sub-conscious mind on thoughts of creative nature, or by neglect permit thoughts of a destructive nature.î

Success comes to those who are determined to be successful and adopt a positive mindset with a definite purpose. We all have the power to make the little choices in our lives that can alter our lives forever. If you do not believe that, I recommend Viktor Frank’s book, Man’s Search for Meaning. Viktor was a prisoner of war in a Nazi concentration camp. He saw his family murdered, and he endured bizarre experiments on his body. He came to the conclusion that while he did not have physical freedom, he did have the freedom to choose his response to what was happening to him. It is not so much what happens to us that has the greatest impact on us and those around us, but our response to what happens.

You should make a concerted effort to spend time around people who are playing at a higher level than you. I have heard it said that we become the sum total of the five people we spend the most time with. Most people hang around with people playing at a lower level. Do not be the smartest person in the room. Invest in yourself and get around people that are smarter and more successful than you. Ask questions and learn. The best investment you can make is in yourself.

The foundation of success is mindset. By mastering the little things that impact your mindset, you can make an enormous difference in your business, and in your life.

Success Steps

  1. Stand guard at the door of your mind.
  2. Be careful and intentional about what you allow into your mind.
  3. Pay attention to any negative self-talk that you have become accustomed to saying without thinking about it.
  4. Counter any negative self-talk with a positive mantra that you repeat twice a day.
  5. Focus on the positive, not the negative.
  6. Write down some positive supporting statements, and repeat them daily.
  7. Find a way to feed and strengthen your mind every single day.
  8. Ask yourself this question on a somewhat regular basis: What are the things I am going to do to improve my mindset?

Chapter 1: Business Doesn’t Have to Be So Hard

Business is really very simple if you know what to do, yet I have found that most business owners make it far more difficult than it needs to be. In their desire to make their business a success, I have seen business owners work harder and harder doing the same things they have always done, expecting different results. That does not work.

Statistics paint a grim picture of the chances to succeed in business. Only 5 percent of all businesses ever do more than a million dollars in gross revenue per year. Only .004 percent of businesses do more than $5 million in gross revenue per year, and even less do more than $10 million in revenue. The life span of a business is even more dismal. After one year, 50 percent of all businesses fail. By the fifth year, another 80 percent of those businesses have failed; and by year ten, 96 percent of all small businesses have gone out of business—and that does not mean that the 4 percent that are left are making money.

The message to business owners is clear: You cannot leave your business success to chance or luck. Furthermore, what got you to your current point most likely will not get you where you want to go. To beat the odds, you have to take control of your business and learn the necessary skills to grow and sustain your business. You did not go into business to just get by, but if you are not proactive about ensuring your success, then just getting by or failure will be the end result.

If you really want to take your business to a new level and ensure your competitive advantage, profitability, and success, you need to learn and master the steps to sustainable business growth and acceleration. The process of achieving success means you can never stop learning and you must continually upgrade your skill sets and capabilities.

The secret in business is mastering the little things that can make significant differences in your business. It is the little things done consistently over time that add up to great success. If you want to grow your business, it starts with you.

Management, El Chapo Style

 

If you watch Netflix, you may have watched one (or more!) of the series on the drug lords south of our American border. Narcos follows the life and capture of Pablo Escobar, and the series El Chapo looks at the life of one of the biggest drug kingpins in history, the one who is currently standing trial in federal court in New York.

A recent article (1/12/2019) in the Wall Street Journal entitled “The El Chapo School of Management” recounts testimonial from associates and junior employees during the time El Chapo was the kingpin of the Sinaloa drug cartel. One interesting principle that has come to the surface during the trial is that apparently when your employees have observed enough of your illegal activities to testify against you, terminating them by laying them off or firing them is not an option. This is quite unlike the typical business in which you might be let go if you make serious errors.

Beyond the obvious termination options available to El Chapo, he had to run his business like any other CEO would run theirs. He had a vision of the future for the Sinaloa cartel and a plan to achieve it. He communicated that plan to his associates. He also attended endless meetings and had to address issues familiar to most CEOs, such as marketing and sales, inventory management, distribution, and transportation. He had to worry about pricing, finance, quality control, and risk management. He also needed engineers (to design tunnels), bookkeepers and accountants, and security guards. El Chapo could not run his business alone; he needed good people to help him do it. Of course, because of the type of business, he was in, El Chapo’s leadership style was less concerned about talent and skill set and more concerned about the loyalty of his employees.

The article illuminated an important point for me: It doesn’t matter what business you are in, the business principles are basically the same. You need a vision, a plan, and good people to help you accomplish it. As a business owner, you also need to be a leader, and you need to address marketing and sales, inventory management, distribution, transportation, finance and accounting, quality control, and risk management. All of these principles are like links in a chain; to succeed, each link needs to be strong. One weak link can make the entire business weak, which is not much different than what El Chapo faced.

When I was the GM and COO of a $40 million company with seven locations, all of these aspects of business came into play. With seven locations it would have been easy for a weak link to affect the entire chain. It was my job to make sure everyone had what they needed to keep the links strong.

Discover What NO Can Do for You

As you begin 2019 with the end in mind—the goal of creating your best year ever—some things will probably need to change. One big thing is learning to say no to time wasters and “busyness.” These are traps that keep you from achieving the results you desire.

Many business owners think that because they are busy, they are being productive, but of course this is not always the case. Too many business owners, executives, and staff are distracted by clutter, white noise, and the lack of clear direction and priorities.

Here are a few questions to help you bring clarity and focus to the year ahead:

  • What is the 20 percent of your activities that will generate the greatest return on your investment of time, energy, and money?
  • What is the 20 percent of that 20 percent?
  • What habits can help you develop more clarity of direction and a greater focus on success?
  • How can you become more disciplined to accomplish your goals for 2019? Can you block time each week for each priority?
  • What are some of your common activities that take a lot of time but generate few results?
  • What should you be saying no to in order to focus on your priorities?

Every day you are faced with multiple opportunities to be involved in some sort of activity, whether it is a fundraiser, meeting, club, networking event, or new project. When you’re faced with these opportunities, ask yourself whether it will get in the way of achieving your priorities.

Time is a limited resource. If you want to have greater personal and professional success in 2019, you have to take charge of your time and learn to Just Say No to activities that take you away from focusing on your priorities.

One technique that I have used myself and with others is to create a Stop Doing List. This is a list of everyday activities that are not the highest and best use of your time, energy, and money. Take some time to write down which activities are wasting your valuable resources, and then figure out how to eliminate, automate, or delegate these items.

Michael Porter, the author of over eighteen books has said that “the essence of strategy is choosing what not to do.”

BEGIN WITH THE END IN MIND

At the start of this new year, I am thinking again about beginning with the end in mind, a concept brought to my attention in 1989 by Stephen Covey. This is habit two in Covey’s pivotal book The Seven Habits of Highly Effective People, which I have read five times. I required the management staff at my previous company to read it as well, because I consider it a must read for any business leader.

This concept of beginning with the end in mind is a critical underpinning to creating one of your best years ever. Isn’t that what you want for 2019? If you do, it starts by knowing where you want to go.

It is so easy to get caught up with being busy and running faster and faster in an effort to get everything done. That busyness may blind you to the fact that you’re running faster and faster in the wrong direction, hence the need to know where you are going.

As Covey says, it is possible to be very busy without being very effective. You may even be very efficient, but unless you have a clear idea    of where you are going, you won’t be very effective in getting there. You have to begin with the end in mind.

If you want your business to be more successful than it was in 2018, you need to clearly define what that success looks like. Then you need to organize your business in such a way to achieve your desired future. If you leave it to chance, it is unlikely that you will arrive at your desired destination.

Covey’s second principle, begin with the end in mind, is based on the principle that all things are created twice: first in your mind and then in the real world by making it happen.

What do you want 2019 to look like? Have you created it in your mind? Have you written it down so that your subconscious mind can go to work to help you achieve it? Will you now organize your business and personal life to create the results you want? Without investing the time to envision and write down your goals and plans, it is unlikely that 2019 will be any different than 2018.

MAKE 2019 YOUR BEST YEAR EVER

As you start the New Year, it is a good time to reflect on 2018 and ask yourself some important questions. These questions will help you plan for the upcoming year, which will lay the groundwork for a successful 2019 and beyond.

If you make a good start to the New Year and develop a plan, you will most likely have a good finish next December. The very best companies have a plan—that is why they are the very best companies.

Here are some questions to help you prepare for an even better year in 2019. Take some time to think through them, and be honest with yourself. Without honesty, you won’t see results.

  1. What went well this year?
  • List the things that you accomplished.
  • Compare that list to the goals you set for 2018.
  • How did you do? What can you do better?
  1. What didn’t go so well this year?
  • What can you improve on moving forward?
  • What strategies have you already tried for improving your business? Did they work well or not?
  • What can you do differently for 2019?
  1. What do you want to accomplish in 2019?
  • What is your vision for 2019, 2020, and 2021?
  • Have you communicated your vision to your team? How about to an accountability partner?
  • What are your goals for the next 90 days (January–March) to help you accomplish your one-year vision?
  • What are your team member’s 90-day goals?
  • Who will hold them accountable to achieving their goals?
  • What do you think you need to do to double your business this year?
  1. How can you develop a relentless focus to succeed?
  • Intentional focus is like water at 60,000 psi: it can cut through two inches of steel. That same water unfocused will just splash around and create rust. What can you do to be more focused?
  • What are the habits you need to form to keep you focused?
  • If you are not intentional about the habits you form, your habits, good or bad, will form you.
  1. How can you become more disciplined to accomplish your goals?
  • Discipline is required to remain focused and stay hard at work every day. Successful people are disciplined people who continually strive to improve. How can you cultivate greater discipline?
  • How can you inspire greater discipline within your team?
  1. How can you make 2019 the most extraordinary year ever?

These are just a few of the questions you can ask to prepare for a prosperous 2019. The coming year will turn out as you choose it. Doing things the same way you have always done them will not get you different results. In business, as in life, intention and effort matter. Without belief and without goals, you won’t put in the necessary effort or resources.

Leave your cell phone in the car

A friend recently told me that his wife had gotten mad at him at dinner the previous night, and I asked for details. It turns out that he received a call from a client during dinner, and he took the call. I asked a few more question, and he explained that he felt a need to take the call simply because his phone was ringing. I pointed out that answering a call during dinner likely made his wife feel as if the client were more important than she is.

Chances are that disaster is not going to strike while you are at dinner. Chances are that a call can go to voicemail without any negative repercussions. Unfortunately we have programed ourselves to act as if an incoming call (or text) is more important than whatever else is happening at that moment.

We have allowed our phones to take over our lives, and we willingly accept our addiction. Technology is not the problem; our behavior is. Did you know that 67 percent of people have reported that they check their phones for messages (texts or calls) even when their phone has not rung or vibrated?

The phone is a powerful and useful tool if we take charge of its usage and don’t allow it to control us. Yet there are simple changes we can make to positively impact our habits and relationships. For instance, leave your phone in the car when you go to dinner with friends, your spouse, or your significant other. Leave your phone in your office while attending meetings. To avoid the temptation of checking email and texts while you drive, which has been proven to be six times more dangerous than drinking and driving, put your phone in your backpack, or even your trunk, to eliminate the temptation.

Don’t try to merely resist temptation, completely avoid it! Your phone is killing your interactions with others and your productivity. The habits are yours to change. If we are not intentional about the habits we form, our habits will form us. Be proactive and take charge of your cell phone.

Have a Successful Close to 2018

       2018 is coming to a fast close

             How will you finish out the Year?

Goals

Have you accomplished your 2018 vision and goals?

How are you doing on your Q4 90-day goals?

Financials

Are your financials in order?

Will you make more money this year than last?

How has your cash flow projection worked out? Where you close?  How did it compare to your plan?

If you are having trouble answering these questions, then it is most likely because you have not been clear on the vision and direction of your company for 2018.

Clear Direction

In order to reach your targeted desired future, you need to know what that future looks like. I have discussed many times the need to have clear direction as to where you want your business to go in the future.Without a clear direction it is unlikely you will arrive at your desired destination. Was your vision for 2018 clear? Did you review it often, everyday so that your subconscious mind could go to work to help you achieve the results you desired?

Chunk Things Down

We have discussed the need to break this one-year vision down into smaller increments called 90-day goals. You have a few weeks left to accomplish your Q4 goals. How are you doing? Are you on track? Have you been reading your goals everyday? Are your employees on track to achieve their 90-day goals? Are you measuring and monitoring? That which we measure improves.

You have one month left for you final push to achieve your desired results. Don’t give up, keep pushing, and keep moving forward. There is still time to make 2018 one of your best years ever. Remember that revenue growth is a proactive activity. You cannot wait for it to fall into your lap. You have to take action.

Henry Ford said: “Whether you think you can, or think you can’t, you’re right.”  Believe that you can make a difference this year compared to last year. Choose to believe. It is a choice. 80% of success is in our own minds. It is up to you. Your beliefs control your actions, choose to believe.

The Final Push

Make that final push to finish your year strong.  Lets get together to ensure a good finish to your 2018 and start planning for an even more successful 2019.
